One of the hardest parts of sourdough is learning to recognise when dough is ready.
Underproofed and overproofed dough can look surprisingly similar at first glance, but they behave very differently in the oven.
Once you learn the difference, your baking becomes far more predictable.
The short answer

Underproofed dough hasn’t had enough time to ferment. It will be dense, tight and may spring unevenly in the oven.

Overproofed dough has been left too long. It loses strength, spreads out, and struggles to hold structure.
The goal is to bake when dough is properly proofed—balanced, airy and still strong enough to hold its shape.
What underproofed dough looks like
Underproofed dough is still “tight” and underdeveloped.
You may notice:

dough feels firm and resistant

it doesn’t jiggle much when shaken

surface looks smooth but not airy
-
shaping feels springy or elastic in a tight way
-
oven spring is often uneven or explosive
What happens in the bake
Because fermentation hasn’t fully developed, the dough:

traps less gas

expands too quickly in the oven

often tears or bursts in weak spots
-
results in a dense or uneven crumb
What overproofed dough looks like
Overproofed dough has gone past its peak.
You may notice:

dough feels very soft or slack
-
it spreads easily and struggles to hold shape

it may feel fragile or overly airy when handled
-
it deflates easily during scoring or transfer
What happens in the bake
Because the gluten structure has weakened:

the dough can’t hold gas well
-
it spreads instead of rising
-
oven spring is minimal
-
the loaf may come out flat or dense
The key difference: strength vs collapse
The easiest way to understand it is this:

Underproofed dough still has strength, but not enough gas

Overproofed dough has gas, but not enough strength
One is underdeveloped. The other is overextended.
The “jiggle test” (use carefully)
Gently shaking the dough can give clues:

Underproofed: tight, firm, little movement

Perfectly proofed: soft jiggle, like a water balloon

Overproofed: very loose, fragile, may collapse easily
This isn’t an exact science, but it helps build intuition over time.

If caught before baking:

reshape gently if it still has strength

Most beginners struggle with this balance because sourdough doesn’t give exact timing cues—it gives behaviour.
Once you start recognising how dough feels at different stages, you stop relying on the clock and start reading the dough instead.
That’s where sourdough starts to become consistent.
